When companies think about losses, they think about money first. They cut overhead, negotiate with suppliers, optimise prices. That's legitimate. It's also not where the bulk of the loss lives.
The core loss is decision-maker time spent on work someone else should be doing. The next layer is energy going into repeating misunderstandings. The third is money spent on tools with no clear processes behind them.
Loss 01: time
Every day the director answers questions for which a process exists — it just isn't written down or known. Each question costs ten minutes. Ten questions a day is 100 minutes. Two full hours. Annually, 500 working hours of a leader that should be going into strategy, team development or product work.
That's hidden overhead with no line in the balance sheet.
Loss 02: energy
Two people do the same task because neither knew the other was doing it. Next week they spot the overlap and one gets frustrated. They bring it home. Next day they avoid a shared meeting. Meetings without them don't produce decisions.
On paper there's no incident. But a pattern settles in: „I won't say anything, it's not worth it."
Loss 03: money that goes into the wrong tool
A company buys a CRM so everything is in one place. A month later half the team still works in Excel, the other half in the CRM, and the director gets two different reports. Both incomplete. The tool is paid for. The process never launched.
The problem wasn't the tool. It was that nobody had clarified who enters data, who reviews, who reacts, who measures.
What to do — not a quick fix, a sequence
- Assessment: where the actual bottlenecks are (not hypotheses).
- Clarify responsibilities: who decides, who executes, who informs.
- Only then the tool: digitalisation or AI. A tool accelerates a clear process, it doesn't replace one.
This order is the most commonly skipped step. Companies buy the tool first, then think about integration. It's expensive.
The opposite order costs less and goes further.
